From Loom to Label: Traceable Handlooms, Better Margins, Faster Sell-Through
Cluster sourcing, artisan SLAs, and QC standardization enabled traceable Chanderi–Maheshwari
sarees, lifting contribution margins, reducing returns, and accelerating omni-channel
sell-through with provenance-led storytelling and small-batch drops.
Detailed Overview
Aim: Build a premium, traceable saree line that honors craftsmanship while protecting quality
and margins. Sourcing & Clusters: Partnered with Chanderi and Maheshwari weaver clusters; mapped
yarn specs (cotton–silk blends, denier, Zari quality), loom setups, and motif libraries.
Introduced transparent purchase orders with advance schedules and fair remuneration slabs.
Quality & Traceability: Deployed pre-loom checks (yarn strength, dye fastness), in-loom audits
(reed/pick consistency), and post-loom QC (weave uniformity, blemish count, width tolerance).
Each saree received a QR provenance tag linking to artisan profile, weave specs, care
instructions, and authenticity ID.
Design & Assortment: Curated seasonally—classic temple borders, minimal contemporary motifs,
limited-edition festival edits. Instituted small-batch pilots (25–50 pcs/variant) to test demand
before scaling. Commercials & Ops: Implemented graded pricing by weave complexity and Zari
percentage; standardized pack-out (butter paper, moisture barrier, branded sleeve). Returns
dropped with robust size/weight tolerances and color-fastness documentation.
Go-to-Market: Launched D2C microsite + curated marketplaces + diaspora pop-ups. Storytelling
combined cluster heritage, artisan features, and “slow fashion” positioning. Influencer seeding
prioritized handloom connoisseurs, not mass deals. Impact: Contribution margins improved 7–9%;
return rate fell below 2.5%; sell-through within 45 days for festival edits. Scale Path: Expand
motif library; introduce pre-order drops; onboard two new sub-clusters for resilience; pursue
craft certifications and export-ready labeling for boutique buyers.
Actions
(1) Cluster sourcing with mapped yarn and loom specifications; advance PO
schedules and fair artisan remuneration.
(2) Pre-loom, in-loom, and post-loom QC audits with traceability QR tags for
each saree.
(3) Seasonal design curation with small-batch pilots to validate demand.
(4) Graded pricing, standardized pack-out, and omni-channel launch strategy
for D2C, marketplaces, and diaspora pop-ups.
Results
Contribution margins improved 7–9%; return rate reduced below 2.5%; festival edits achieved
sell-through within 45 days. Traceability via QR tags enhanced brand trust, while small-batch
drops minimized overstock and losses.
Next Steps
